Competitor analysis for a small business: a useful comparison, not a spreadsheet marathon
An Australian small-business guide to comparing direct and substitute competitors using public evidence, value and customer experience.
Start with one business decision
Competitor research is useful only when it answers a question: should a local service extend its hours, adjust its package or enter a new suburb? Set the geographic and customer scope first. An online seller may have a wider comparison group than an in-person service. Avoid gathering hundreds of names without knowing what decision the findings will support. Write down what information is missing and what a sensible next action would be.
Include substitutes as well as lookalikes
List direct competitors offering a comparable service, indirect providers selling a different solution and substitutes such as customers doing the task themselves. For an Australian neighbourhood repair business, compare not just other repairers but replacement options and pickup convenience. Keep categories separate so prices are not compared as though the offers are identical. Select a manageable shortlist representing different approaches rather than claiming a complete market census.
Collect public information ethically
Record the date, URL and exact context for any published price, service area, delivery condition or booking process. A promotional starting price may exclude parts, transport or custom work. Use public product pages, genuine customer questions and your own enquiries; do not misrepresent your identity or obtain private competitor information. Treat anonymous reviews and traffic estimates as uncertain signals, not verified sales figures.
Build a comparison matrix that exposes gaps
Use columns for who the service suits, what is included, response process, availability, headline price, exclusions, reassurance and supporting evidence. Distinguish a fact from an impression in adjacent columns. A provider may appear more expensive because it offers an on-site consultation, a written specification or longer support. Compare value to the same customer rather than ranking businesses solely by their lowest advertised price.
Use SWOT and PEST carefully
SWOT helps distinguish your own strengths and weaknesses from external opportunities and threats. PEST prompts questions about political, economic, social and technological context. Neither framework is evidence by itself. Write a specific observation in each cell and identify what would disprove it. Avoid broad claims such as every customer wants the cheapest option or every competitor is growing.
Turn findings into a small experiment
Choose one improvement you can test, such as clearer quote information or a simpler enquiry form. Define a practical outcome before changing anything: a lower number of clarification messages, quicker quote completion or improved repeat enquiries. Do not assume that matching a rival’s discount will be profitable. Estimate your costs and the benefit a customer actually receives before revising prices.
Review the right things at the right interval
Refresh volatile details such as published offers when they matter to a decision, and revisit the wider map of competitors around significant business changes. Save dated evidence and mark assumptions for follow-up. An external analyst should explain their methods, uncertainties and recommended actions, not sell a polished report with unverifiable market-share claims. The goal is a decision that can be defended, not an artificial ranking.
